Moving Past the Hype
AI comes up in every executive conversation now. Board members ask about it. Product leaders want it on their roadmaps. Competitors announce AI features weekly. The pressure to "do something with AI" is real.
Most engineering organizations respond to that pressure poorly. They spin up an AI team, pick a trendy use case, build a demo, and then struggle to get it into production. Six months later, the demo is still just a demo, the team is frustrated, and leadership is asking why AI turned out to be so difficult.
The problem isn't technical. It's strategic. These organizations jumped to solutions without defining problems. They chased technology without thinking through trade-offs. They built things without a framework for deciding what was worth building.
A real AI strategy begins with the business, not the technology.
The AI Use Case Prioritization Framework
Before anyone writes a line of code, build a catalog of potential AI use cases across the organization. Talk to product managers, sit with customer support, spend time with operations teams. Look for patterns: repetitive decisions people make manually, classification tasks, content generation needs, prediction problems, and search or retrieval pain points.
Score each use case on three dimensions:
Technical feasibility is about whether current AI capabilities can actually solve this problem. Text classification and summarization score high on feasibility. Autonomous decision-making in ambiguous domains scores low. Be honest here. Overpromising on feasibility is the fastest way to burn trust with stakeholders.
Business impact measures potential value in concrete terms. Revenue increase, cost reduction, time saved, customer satisfaction gains. Force yourself to put numbers on it, even rough ones. "It would make things better" doesn't qualify as a business case.
Organizational risk looks at what happens when the AI gets things wrong. An internal tool that suggests code reviews is low risk. An AI that auto-approves loan applications carries enormous risk. Risk also includes reputational damage, regulatory exposure, and the cost of building human oversight into the workflow.
Plot these on a 2x2 matrix: high impact plus high feasibility goes into your first wave. Low risk items become your proving ground. High risk items need thorough validation before you commit resources.
The AI Portfolio Approach
Don't put all your investment into a single AI bet. Use a 70/20/10 portfolio model.
70% on proven patterns. These are AI applications with well-known playbooks and predictable outcomes. Search relevance improvements. Customer support ticket routing. Content moderation. Document summarization. Code completion for developer tools. You know these work because hundreds of companies have shipped them. The risk is low, the value is steady, and the wins build organizational confidence.
20% on emerging capabilities. These use newer AI capabilities where the playbook is still forming but the potential is real. Retrieval-augmented generation for internal knowledge bases. AI-assisted workflow automation. Personalized content generation. You'll need to experiment and iterate, but the downside stays manageable.
10% on experimental bets. These are genuinely novel applications where failure is likely but success would change things significantly. Autonomous agents for complex workflows. AI-driven product features that open up new markets. Give these a fixed budget, a fixed timeline, and clear criteria for when to pull the plug. If you don't see signal within a quarter, shut them down and try the next idea.
This split keeps your portfolio balanced between delivering reliable value now and positioning for the future.
Organizational Design for AI
How you staff AI work matters just as much as what you decide to build.
The centralized AI team model sounds logical. Hire AI experts, put them in one group, have product teams submit requests. In practice, this creates a bottleneck. The AI team doesn't understand product context deeply enough. Product teams can't iterate quickly because they're competing for a shared resource. Priorities clash and resentment builds.
The embedded model puts AI engineers directly onto product teams. This solves the context problem but introduces a new one: no shared infrastructure, no standardized practices, every team reinventing the same wheels.
For most organizations, the enabling team model works best. A small central team (3-5 engineers to start) builds shared infrastructure: model serving platform, evaluation frameworks, prompt management tools, cost monitoring. They also consult and train product teams. Product teams own their AI features end-to-end, using the shared platform. The central team reviews designs, not implementations.
This model scales well. As product teams develop AI skills, the enabling team can focus on harder platform challenges instead of being the bottleneck for every feature.
Talking AI Strategy with Executives
Engineers and executives talk about AI in completely different languages. Engineers focus on models, accuracy, latency, and infrastructure. Executives care about revenue, risk, competitive position, and timelines.
Translate your strategy into their language:
- "We're building an AI-powered search feature" becomes "We're reducing customer support volume by 30% by helping customers find answers on their own, projected to save $2M per year."
- "We need to invest in ML infrastructure" becomes "Without this foundation, every AI feature takes 3x longer to ship and costs 2x more to run. This investment pays back within two quarters."
- "We shouldn't build this AI feature yet" becomes "The risk-adjusted ROI is negative. If the AI makes errors at the expected rate, handling those errors costs more than the automation saves."
Present your portfolio with a timeline. Show what you'll deliver in Q1 (the proven 70%), what you're exploring in Q2-Q3 (the emerging 20%), and what you're testing as longer-term bets (the experimental 10%). Executives get a clear picture of when to expect returns and how you're managing risk.
Update quarterly. AI capabilities shift fast, and your strategy should keep up. But change the bets, not the framework. A stable decision-making process with evolving inputs is far more credible than overhauling your entire approach every time a new model comes out.
